What Is Being Contested?
The title *AI Wars of 2026* is plural on purpose. There is no single race with one prize, one battlefield, or one definition of victory. Companies can compete in one part of the AI economy while partnering, supplying, or depending on one another in another.
Big Idea
AI competition is a set of overlapping strategic contests for positions that may turn human intent into consequential action, create durable leverage, or capture economic value.
This is an analytical frame, not a claim that every company seeks the same outcome or that any position has already proved durable.
What makes a war
In this book, an AI war is a strategic contest for a position whose control can create meaningful leverage, economic value, or the ability to shape what other actors can do. The relevant prizes may include differentiated intelligence, compute, distribution, information, personal or enterprise context, authority, execution, transactions, standards, or trust.
Those prizes are not equivalent. Control of an interface does not automatically establish control of the context, intelligence, authority, execution, system of record, or economic value within the same workflow. An intelligence host is one potentially valuable position: the system through which a person or organization delegates intent, provides context, grants authority, and receives action. It is not the universal endpoint of every war.
How the book tests a strategic claim
The book does not treat an asset as an advantage by default. The causal test below separates what an actor has from what that position demonstrably makes possible.
A model, user relationship, identity system, data source, device, cloud platform, or distribution channel is an asset. The book must explain the mechanism through which that asset could matter, identify an observable outcome that would show it does matter, name the alternative explanation, and state what evidence would weaken the interpretation.
Existing guidance makes the authority distinction operational. The Model Context Protocol requires users to understand and explicitly consent to data access and operations, while the NIST AI Risk Management Framework organizes AI risk work around governance, context, measurement, and management. These sources inform the book's treatment of authority and control; they do not prescribe its strategic taxonomy.
Three live hypotheses
The book tests three explanations for where durable AI value may accrue:
1. Intelligence captures value. A sufficiently differentiated model remains the critical position, even when it is embedded in someone else's product. 2. The host captures value. A system that joins delegated intent, context, authority, execution, governance, and distribution captures the most durable advantage. 3. The stack fragments. Different actors retain valuable positions across intelligence, infrastructure, interfaces, identity, execution, transactions, and standards.
None is presumed to win. The later chapters test whether available evidence supports a particular mechanism, whether the position is strengthening, and whether another explanation better fits the record.
The contenders and the wider field
The eight-company cohort contains routes at different stages of evidence. A core contender has a source-backed strategic route that can be assessed against this framework. A conditional contender remains in the cohort because it tests a distinct route, but has not yet demonstrated repeated use, reliable delegated action, user trust, or economic value. These are not equivalent companies competing in an identical market: they represent enterprise ecosystem, AI-native delegation, information ecosystem, compute and AI infrastructure, infrastructure and transactions, trusted intelligence, personal-device context, and social and open-weight distribution.
Other organizations can materially affect these contests without becoming core contenders. They may be strategic actors: suppliers, partners, customers, standard-setters, competitors, or dependencies whose role matters to the outcome of one or more wars.
What winning means
Winning is not a universal score or a claim that one company "wins AI." A contender is making progress when evidence shows it is securing the position required for its particular strategic objective.
The book keeps three dimensions separate:
- Position: where the contender stands now.
- Momentum: whether that position is strengthening or weakening.
- Trajectory: the direction suggested if current conditions persist.
An actor can be strong in one dimension and weak in another. Multiple actors can win different prizes, and the resulting structure may be a balance of power rather than a single victor.

Who controls which step from human intent to consequential action, what does that position make possible, and what evidence would show that it creates durable leverage or economic value?
